What should leaders measure in work design?
Measure the reason for changing the work. For capacity, show time released and where that capacity goes. For data quality, show completeness, consistency and correction time. For decision speed, show the effort needed to answer important questions.
A work design measure should help someone make a decision. Give it an owner, definition and review point.
Keep the set small. One or two outcome measures can sit alongside operational measures that explain the result.
How do you measure capacity released?
Start with where time goes today. Review request volume, cycle time, manual steps, re-keying, chasing, reconciliation and exception handling.
Estimate the capacity released by the change and agree how the organisation will use it. Capacity becomes value when the team spends more time on workforce planning, business partnering, manager support or improvement.
Review the measure after adoption settles. The measure should show the work as people experience it.
How should data quality and adoption be measured?
Define complete, accurate, timely and consistent for the data in question. Give the measure an owner and a route to fix the cause.
Combine usage with completion, rework, support demand and the outcome the process should produce. Login counts alone provide little context.
Clear definitions, owners and review points help leaders tell whether a weak result reflects use, design, data or measure choice.

Give the CFO and board a short view of the operating problem, the change made, evidence so far, remaining uncertainty and the next decision. Connect the detail to cost to serve, capacity, risk, compliance, decision quality or business impact.
Use a credible range with a clear method. Show leading indicators and the outcomes that will take longer to see.
Good measurement makes the next choice better and shows where value is appearing, where risk remains and what needs to change next.
